Let me ask you something. Do you actually know what your SEO agency did for you last month?

If you paused for a second there, you are not alone. A lot of business owners pay an SEO agency every month, get a report they do not understand, and quietly hope it is working. Some of them are getting great value. Some are pouring money into a bin and cannot tell the difference.

Here are seven honest signs that your budget is being wasted. If a few of these feel familiar, it is time for a hard conversation.

1. You cannot get a straight answer on what they actually do

Ask your agency what they did last month. If you get buzzwords, jargon, and a lot of words that add up to nothing, that is a red flag.

A good agency can explain their work in plain English. “We fixed the pages that were loading slowly, wrote three new pages targeting the services people search for, and cleaned up your Google listing.” Clear. Concrete. If you cannot understand the answer, it may be because there is not much of an answer to give.

2. The reports are full of numbers that do not mean anything

Every month a glossy report lands in your inbox. Impressions up. Rankings for keywords you have never heard of. Colourful graphs going up and to the right.

But here is the question that matters. Did you get more customers? More calls, more enquiries, more sales?

Vanity metrics are the oldest trick in the book. A report can look fantastic while your phone stays silent. Do not assume “up” numbers mean money in the door. If the report never connects the work to real business results, it is decoration, not proof.

3. Your traffic goes up but your enquiries do not

This one is sneaky, because more traffic feels like a win. But traffic is only useful if it is the right people.

Getting found is harder and more valuable than ever. A US study by SparkToro found that for every 1,000 Google searches, only around 360 clicks reach the open web. So if your agency is winning clicks, they need to be the clicks that turn into customers, not random visitors who bounce straight off. If your numbers climb for months but your business feels no different, the traffic is not the right kind, and someone should have noticed.

4. They ignore your Google Business Profile

For most local businesses, that free Google panel with your hours, reviews, and phone number is one of the most powerful things you have. It is often what decides whether a nearby customer picks you or the business up the road.

If your agency never mentions it, never asks you to gather reviews, and leaves your listing sitting there with the wrong hours, they are ignoring free wins. BrightLocal’s research found that 96 per cent of consumers are happy to leave a review. Most simply never get asked. A good agency builds review-gathering into the plan. A lazy one forgets it exists.

5. They have not mentioned AI search at all

The way people find businesses is changing fast, and if your agency is acting like it is still 2019, they are behind.

ChatGPT reached 900 million people using it every week by late February 2026, according to figures reported by TechCrunch. And a US study by the Pew Research Center found that when Google shows an AI-written summary at the top, people click through to a website only 8 per cent of the time, compared with 15 per cent without one. Being visible now means showing up in Google and being the business the AI mentions. If your agency has never once talked to you about this, ask why. AI-Powered SEO is not the future anymore. It is happening now.

6. You are locked into a long contract you cannot leave

Be careful with any agency that ties you into a long lock-in contract before they have shown you anything.

Think about it. If the work is good, they do not need to trap you. Confident agencies keep clients by getting results, not by legal handcuffs. A long contract with heavy exit penalties, especially one signed before any results, often means they know you would leave once you saw what you were getting. Real work earns your renewal. It should not have to force it.

7. When you ask about results, they get defensive

This is the big one. When you ask a fair question, “what am I getting for my money?”, how do they react?

A good agency welcomes it. They will happily walk you through what is working, what is not, and what is next. They know SEO takes time and they will show you the leading signs of progress even before the big results land.

A bad agency gets defensive, blames Google, blames you, or buries you in excuses. If asking a simple question about your own money makes things awkward, that tells you everything.

What a good agency actually looks like

So you do not just walk away worried, here is the flip side. A good SEO agency does these things.

  • Explains their work in words you understand.
  • Ties their reporting to real outcomes: calls, enquiries, sales.
  • Cares about your Google listing and your reviews.
  • Has a clear plan for AI search, not just old-school rankings.
  • Earns your business month to month instead of trapping you.
  • Welcomes your questions and answers them straight.

Picture a cafe owner in Newcastle paying an agency for a year, getting pretty reports the whole time, and never once getting a call they could trace back to the work. That is not bad luck. That is a warning that was there all along.

You work too hard for your money to spend it on marketing that does nothing. If a few of these signs rang true, you do not have to accept it. The right agency will make the difference obvious.
